noCRM.io structures its data model around a small set of objects: leads, activities, comments, prospecting lists, pipelines, and users. This integration covers leads and activities, which together carry the full cycle from pipeline creation to closure and constitute the only objects where individual attribution via user identifier is unambiguous. Objects such as comments and prospecting lists were examined and excluded: they carry no causal relationship to commercial outcomes and are trivially gameable. Eight KPIs were retained, selected against three criteria: ability to attribute to a single owner by email, resistance to gaming through explicit counterbalancing pairs, and balance between leading and lagging indicators.
Four KPIs measure closure outcomes directly. Leads Won counts the number of leads brought to a won status in the period. Won Amount sums the revenue those closures represent. Leads Lost counts leads closed as lost. Win Rate expresses the ratio of won leads over the total of leads that reached a definitive outcome, excluding cancelled leads, which are removed from the denominator to avoid distortion from administrative cleanups.
The four indicators must be read together. Leads Won in isolation reveals volume without quality: a high won count paired with a declining Won Amount signals that the rep is closing small opportunities at the expense of larger ones. Leads Lost paired with Leads Won reveals the shape of the rep's pipeline: a rep with ten wins and two losses operates a very different conversion funnel than one with ten wins and thirty losses, even if both show identical Leads Won counts. Win Rate makes this asymmetry explicit, but it becomes statistically meaningful only above approximately ten closed leads in the period; below that threshold, small samples amplify noise. Leads Lost also serves a specific integrity function: in noCRM, a rep can technically mark a deal as cancelled rather than lost to avoid registering a loss. Tracking Leads Lost as a dedicated KPI, rather than inferring it from Win Rate alone, exposes this practice.
Average Time to Close measures the average number of days between lead creation and won closure. This indicator carries a directional gaming risk: a rep aware of being measured on speed may rush closures, accepting worse terms or closing deals that will generate downstream problems. For this reason, Average Time to Close is paired directly with Won Amount. A compression of the average closing time accompanied by a stable or increasing Won Amount is genuine efficiency improvement. A compression accompanied by a declining Won Amount signals that speed is being purchased at the cost of deal quality. The two indicators cannot be read in isolation without reaching unreliable conclusions.
Leads Created counts new leads entered by the rep in the period. It is the primary pipeline-freshness indicator: without new leads entering the top of the funnel, the pipeline depletes. However, it is the most gameable KPI in this set. A rep under pressure on pipeline volume can create low-quality or duplicate leads to reach a count target. Leads Created is therefore read alongside Win Rate: a sustained increase in lead creation accompanied by a declining Win Rate indicates that the quality of the pipeline is deteriorating faster than its volume is growing.
Activities Logged counts calls, emails, and meetings recorded by the rep during the period. noCRM enforces a structured activity kind enum, which allows a manager to qualify the activity mix rather than relying solely on total count. Despite this structure, Activities Logged remains the second most gameable KPI in the set: logging an activity requires no corresponding customer response. It is retained because, read in conjunction with Leads Created and Overdue Next Actions, it provides a view of effort that the outcome indicators alone cannot supply.
Overdue Next Actions counts open leads where the scheduled follow-up date has passed without the lead being advanced or closed. Unlike the other leading indicators, this KPI is directionally inverted: a lower count is better. It functions as a pipeline hygiene signal, identifying which reps are allowing active leads to stall. An increase in Overdue Next Actions that precedes a decline in Leads Won is the most reliable early warning pattern in this integration: it reveals pipeline neglect before it materializes in missed closures.
noCRM records lead status transitions and activity logs, but does not measure the quality of customer interactions. A lead marked won may reflect a skilled negotiation or a favorable inbound that required no work; the API does not distinguish between the two. The amount field is populated manually by the rep, which means Won Amount depends on consistent data-entry practices across the team. Pipelines with no amount entered on leads produce a Won Amount of zero regardless of actual revenue. Custom fields, which are restricted to the Expert subscription tier, are excluded from this first integration version.
Beyond data quality, noCRM captures only what is recorded in the tool. Customer interactions conducted outside the platform — calls not logged, emails sent from personal clients, informal meetings — are invisible to this integration. The reliability of all eight KPIs depends directly on the team's discipline in keeping leads and activities current. Rigorous usage produces actionable indicators; inconsistent usage degrades them proportionally, and the degradation is not always visible in the data itself.
